AI ecommerce consultant: AI agents do the work, a senior marketer owns the growth

Short answer: an AI ecommerce consultant sets up AI to do the repeatable work in your store's marketing (content, reports, research, lead lists) and makes sure it moves revenue, not just output.

I do this as a fractional CMO for Shopify and DTC brands between €1M and €10M. My agents run the grunt work. I own the decisions.

Some people search for an AI commerce consultant or an AI growth consultant. Same job, different label. What matters is whether the person has shipped AI work that changed a P&L.

What an AI ecommerce consultant actually does

Four kinds of work, in the order I usually tackle them:

  1. Reports. One weekly view of Shopify, ads and email. Contribution margin after ads, MER, repeat rate. Written as a memo, not a dashboard. More: AI for report generation in ecommerce.
  2. Research. Competitor snapshots, review mining, search demand, customer language. Hours instead of weeks.
  3. Content. Product pages, collection intros, emails, ad angles and briefs. AI drafts, a human who knows the brand edits. More: AI for content creation in ecommerce.
  4. Lead generation. Email and SMS capture for consumers, and prospect lists for wholesale or B2B. More: AI for lead generation in ecommerce.

The bots I run every week

This is not theory. It is how I run my own business and client work.

  • Report bot. Pulls store, ad and email numbers into a written weekly memo. What moved, why, what to do.
  • Competitor snapshot bot. Checks competitor sites, offers, prices, new products and ads, then writes one page of what changed.
  • Founder research bot. Before any call, it reads the brand's site, reviews and ads and gives me a one page brief. It also builds my own prospect list of Shopify founders from public pages.
  • Content bot. Drafts pages, emails and briefs from my outline. I edit everything. Nothing ships unread.
  • SEO and indexing bot. Watches Search Console, flags pages that get impressions but no clicks, and drafts fixes. This page exists because of it.

What AI does not fix

  • A weak offer or a product people do not reorder
  • Margins that cannot carry paid acquisition
  • Nobody owning marketing as a system

If one of those is the real problem, more AI output makes it louder. A Growth Audit tells you which problem you have.

When to hire one

Hire an AI ecommerce consultant when:

  • Your team spends hours each week on reports nobody fully trusts
  • Content is the bottleneck for tests, launches or SEO
  • You have agencies and freelancers but no single owner of the numbers
  • You want AI in the business and do not want a tool graveyard

Do not hire one if you are under roughly €1M with no team. Fix the offer and hire hands first.

How I work

Weeks 1 to 4. Diagnose. Agents pull your data, competitors and reviews. I find the two or three constraints that cap growth.

Weeks 5 to 8. Build. We set up one or two workflows that hit those constraints. Usually reporting first, then content or retention.

Weeks 9 to 12. Prove. Weekly memo on contribution margin and payback. Keep what works, kill what does not.

Pricing is scoped like any fractional engagement, by days per week and depth of ownership. See fractional CMO cost for how it is shaped.

Proof

As founding Head of Brand at Foodello, I helped scale it from €1M to €15M ARR. The lesson: fix the system before you buy more traffic. AI makes that faster. It does not replace it.

If you want the human side of this model: fractional AI CMO. If you are weighing an agency instead: AI CMO vs AI marketing agency.

Questions founders ask

What does an AI ecommerce consultant do?

Sets up AI to handle repeatable marketing work for an online store, such as reports, research, content and lead capture, and makes sure that work moves revenue and margin rather than just output.

Is an AI commerce consultant the same as an AI ecommerce consultant?

Yes, in practice. Both labels describe someone who applies AI to the commercial side of an online store. Check what they have shipped, not the title.

What should AI do first in an ecommerce business?

Usually weekly reporting. It saves hours, it is low risk, and once everyone trusts one set of numbers, every other decision gets faster.

Do I need to buy AI tools?

Not to start. My agents run on my side and you get the outputs: memos, briefs, drafts and lists. If a workflow should live in your team, we set it up in tools you already use.

Do you run our ads?

No. I set strategy, briefs and priorities. Your buyer or agency runs the accounts.
