Fractional AI CMO: senior judgment, agency level output, part time
A fractional CMO gives you senior marketing leadership a few days a week.
A fractional AI CMO does the same, with one difference. The operational work around that leadership is done by AI agents, not by a layer of junior staff or an agency retainer.
You get the judgment of someone who has scaled a brand. You get the output of a team.
Why the model exists
Brands between €1M and €10M sit in an awkward place.
Too big for the founder to run marketing alone. Too small for a full time CMO plus the team a CMO needs. So they buy pieces: an agency here, a freelancer there, a dashboard nobody trusts.
Nobody owns the whole thing.
A fractional CMO fixes the ownership problem. The AI layer fixes the capacity problem. Research, reporting, briefs and drafts get done without a hire for each.
How an engagement runs
Weeks 1 to 4. Diagnose. Agents pull your store, ad and email data, competitor ads, reviews and search demand. I read it, talk to your team, and write down the real constraints. Usually three to five. Not forty.
Weeks 5 to 8. Prioritize. We pick one or two levers. I write the briefs. Agents produce first drafts of copy, pages and test plans. Your team or agency executes.
Weeks 9 to 12. Prove. A weekly memo on contribution margin after ads, payback and repeat rate. We double down, adjust, or kill.
It is the same 90 day logic I use in every engagement. The agents compress the grunt work.
Who does what
| Work | Owner |
|---|---|
| Positioning, priorities, budget calls | Me |
| Research, data pulls, first drafts, QA | Agents, reviewed by me |
| Media buying, store builds, daily ops | Your team or agency |
Clear lines. Nobody wonders whose job it is.
What it is not
- Not a chatbot with a CMO title
- Not an agency in disguise
- Not hands on ad management
- Not a promise that AI makes a weak offer strong
AI makes good work faster. It makes bad strategy faster too. That is why the human part matters.
Stage fit
Good fit: a Shopify or DTC brand with real traction, some execution capacity, and a founder who is tired of being the marketing bottleneck.
Too early: pre product market fit, no budget for execution, or looking for one person to do everything by hand.
Not sure? When to hire a fractional CMO is a fair filter. The AI part does not change the answer.
Cost
Scoped like any fractional engagement: days per week and depth of ownership. Directional ranges are in what a fractional CMO costs.
Proof
I was founding Head of Brand at Foodello and helped scale it from €1M to €15M ARR. Brand, systems and commercial discipline as one layer. That is the part you are paying for. The agents are how I deliver it at this stage.
What the agents actually do, role by role: AI marketing agents for DTC brands.
Questions founders ask
How is a fractional AI CMO different from a fractional CMO?
Same leadership role. The difference is capacity. Research, reporting, briefs and first drafts are produced by AI agents I run, so less of your budget goes to junior hours or retainers.
How many days a week do you work with a brand?
It depends on scope. Engagements are part time, a few days a week. We agree on the shape after a diagnosis, not before.
Do we need to buy any AI tools?
No. The agents run on my side. You get the outputs: memos, briefs, drafts and reports.
Can you work with our existing agency?
Yes. Usually that is the best setup. I set the brief and the metrics. The agency executes.
