What a fractional CMO costs in 2026 (ecommerce ranges + when it’s worth it)
Founders ask for a number. Fair.
Here is the honest version for ecommerce / DTC in 2026—not a fake “exact price list,” and not marketplace bait.
Directional ranges
Market pricing for fractional CMOs typically sits:
- Well below a fully loaded full-time CMO (salary + bonus + equity + benefits)
- Above a specialist contractor or media buyer
- Scoped by days per week, ownership depth, and whether you need strategy-only or embedded leadership
You will see public ranges all over the map—from a few thousand per month for light advisory to five figures for multi-day embedded seats. Treat directory averages as noise. Your scope is the product.
What drives cost:
- Days/week on your business
- Team and agency complexity
- Whether measurement and org are a mess (diagnosis takes time)
- Stage (~1–10M vs earlier / later)
When it is worth it
Worth it when:
- You have execution (in-house, freelancers, or agency) but no senior owner of commercial outcomes
- CAC, retention, and creative systems need a single operating brain
- You want to test leadership before a full-time hire
- You will actually change how the team works after the plan
Not worth it when:
- You only need someone to “run Meta harder”
- There is no budget left for execution after strategy
- You want a magic creative for a weak offer
- You are not ready to kill bad work

Cost vs alternatives
| Model | Cost shape | What you buy |
|---|---|---|
| Full-time CMO | High fixed + equity | Full seat; slow to reverse |
| Agency | Retainer / % of spend | Channel execution |
| Consultant | Project / day rate | Advice without ownership |
| Fractional CMO | Scope × time | Senior ownership, part-time |
Deeper comparisons: vs full-time · vs agency.
How I price conversations
I do not publish a one-line sticker. On an intro call I will tell you:
- Whether fractional is the right model
- Rough scope for your stage
- Whether you should start with a Growth Audit instead
I would rather lose a “deal” than sell leadership into a buyer-shaped hole.
Proof, not theater
As founding Head of Brand at Foodello, I supported growth from €1M to €15M ARR. Clients pay for commercial insight and operating clarity—not dashboards.
