You often need both. You almost never need an agency pretending to be your CMO—or a fractional who secretly wants to buy media all day.
When the agency is enough
- You have a sharp internal lead who sets priorities
- Briefs are clear; creative and offers are not the bottleneck
- You need specialized execution at scale
- Measurement already matches the P&L
When you need fractional (or better ownership)
- Multiple vendors, no single commercial brain
- Founder is still the bottleneck
- Plateau or rising CAC with no ranked diagnosis
- Agency reports do not reconcile with bank accounts
- You are debating full-time vs fractional because “someone has to own this”
How I work with agencies
I do not replace competent buyers by default. I set the brief, the metrics that matter, and the kill criteria. Agencies ship. Leadership decides.
If your agency is the only “marketing team” and nobody owns the story across channels, that is an ownership gap—not a media gap.
Cost honesty
Agencies can look cheaper until you count wasted spend and founder time. Fractional looks expensive until you compare it to a mis-hired full-time CMO. Ranges: fractional CMO cost.
Proof bias
At Foodello (€1M→€15M ARR), brand, content, and commercial systems had to work as one layer. Vendors were tools. Ownership stayed inside.
