Fractional CMO vs full-time hire for DTC: the decision most $3–10M brands get wrong
At $3–10M, founders often feel they “need a CMO.”
Sometimes they do. Often they need something else: a buyer, a retention lead, better agency direction—or part-time senior ownership without a full-time bet.
Getting this wrong costs 6–12 months and a six-figure fully loaded salary.

Both can own strategy. Only one is a permanent seat. That is the decision.
When full-time wins
- You have the budget and the org complexity to justify a full leader
- You need someone on every leadership call, every week, indefinitely
- Execution capacity is deep; the gap is truly leadership bandwidth
- You are past the “test the model” phase
A great full-time CMO is leverage. A mediocre one hired too early is drag.
When fractional wins
- You need senior commercial judgment without the FT risk
- Agencies and freelancers already execute; nobody owns the P&L view
- You want a 90-day diagnose → prioritize → prove cycle before betting big
- Stage is roughly €/$1–10M Shopify/DTC with real traction

The mistake $3–10M brands make
They hire a full-time CMO when the real gap is:
- No one diagnosing contribution margin after ads
- Creative systems that cannot feed paid
- Retention under-owned
- Agencies unmanaged
- Founder still the bottleneck
A title does not fix that. A clear operating model does—whether fractional or full-time.
How I decide with founders
I do not push fractional by default. On an intro call I will say if you need a buyer, a lifecycle hire, a Growth Audit first—or a full-time search.
