When to hire a fractional CMO (and when you need a buyer or retention lead instead)
Hiring a fractional CMO at the wrong time wastes money.
Skipping one when you need ownership wastes a year.
Here is a plain filter for Shopify/DTC founders around €/$1–10M.
Hire fractional when most of these are true
- You have traction and real marketing spend—but no senior owner of outcomes
- Execution exists (in-house, freelancers, or agency) and still feels chaotic
- Growth is stalling or getting expensive (plateau, rising CAC)
- The founder is the bottleneck for strategy and creative calls
- You are not ready—or not right—for a full-time CMO bet
- You will act on a 90-day plan, not shelve it
That is the sweet spot for Fractional CMO for ecommerce.
Do not hire fractional when
- You need a media buyer. Hire a buyer.
- You need a lifecycle / email lead and nothing else. Hire that specialist.
- You have no budget for execution after strategy.
- You want someone to “just make ads” for a weak product.
- You are pre-~1M with no team and still hunting PMF.
- You want a full-time executive presence every day—go full-time when ready.
I will tell you on a call if the hole is shaped like a specialist. That is not a failed sale. That is the job.
Signals you waited too long
- Three agencies later, same plateau
- Dashboards that never match the bank account
- Creative and retention treated as afterthoughts
- Every quarter starts with “we need a CMO” and ends with another contractor
At that point, start with a Growth Audit if the diagnosis is unclear—or fractional if you already know ownership is the gap.
Cost as a decision input
If fractional is in range and full-time is a stretch, do not force a premature FT hire. See cost ranges.
