AI CMO: what it actually is, and how it works in practice

"AI CMO" means two different things right now.

One is software. A tool that promises to replace your marketing lead with a dashboard and a chat box.

The other is a person. A senior marketer who runs a team of AI agents instead of a team of junior hires.

I am the second kind. This page explains what that looks like on a normal Tuesday, so you can judge whether it fits your brand.

The short definition

An AI CMO is a fractional CMO who uses AI agents for the operational load: research, analysis, drafting, monitoring, QA.

The judgment stays human. Positioning, priorities, budget calls, what to kill, what to ship. Those are mine.

The result is senior thinking with the output you used to need an agency for.

Why the software version falls short

Software can draft. It can summarize. It can pull numbers from five tools into one table.

It cannot tell you that your real problem is a weak offer, not your ad account. It cannot sit with a founder and decide which of two good ideas to fund. It has never watched a brand grow and then hit a wall.

Tools are leverage. They are not ownership. Someone still has to own the commercial outcome.

What the bots actually do

I run a small team of agents, each with one job. On a typical engagement:

  • Research agent. Reads competitor ads, landing pages, reviews and search demand. Hands me a short brief, not a pile of links.
  • Analyst agent. Pulls store, ad and email data into one weekly view: contribution margin after ads, blended MER, repeat rate. Flags what moved.
  • Brief agent. Turns customer language and winning angles into creative briefs and first draft copy for your team or agency.
  • Content agent. Drafts landing pages, emails and long form pages from my outline. I edit. Nothing ships unedited.
  • QA agent. Checks links, tracking and broken flows before and after launches.

None of this is magic. It is the work a junior team would do, done faster, and checked by someone senior.

What I decide

  • What the brand is selling, to whom, and why it wins
  • Which constraint to attack first, and which to ignore for now
  • Where budget should go, and where it should stop
  • What good looks like for every brief
  • Final approval on anything a customer will see

Agents prepare decisions. I make them, with you.

What the founder gets

  • One written weekly memo. What happened, what it means, what we do next.
  • A ranked priority list. Three things, not thirty.
  • Briefs your team or agency can execute without a meeting.
  • Faster cycles. Research that took a week takes an afternoon.

You do not get a new tool to log into. You get a marketing lead who happens to have a very fast team.

Who this fits

Shopify and DTC brands between roughly €1M and €10M. Some execution in place: an in house marketer, freelancers, or an agency. Growth getting harder than it should. Usually a plateau or rising CAC.

If you need someone to run Meta every day, hire a buyer. I lead. I do not push buttons in Ads Manager.

Proof

As founding Head of Brand at Foodello, I helped scale the business from €1M to €15M ARR across European markets. No agents back then. Just the lesson that stuck: diagnose the system before you buy more traffic.

The agents make that diagnosis faster. They do not replace it. If you want it done on your numbers, that is what the Growth Audit is for.

The engagement model in detail: fractional AI CMO. Comparing options: AI CMO vs AI marketing agency.

Questions founders ask

Is an AI CMO a software product?

Some are. Mine is not. I am a fractional CMO who runs AI agents for research, analysis and drafting. The decisions and the accountability stay with a person.

Will AI agents replace my marketing team?

Usually not. They remove the busywork so your people spend their time on work that needs taste and context. Sometimes they mean you need fewer outside vendors.

Do you run our ads?

No. I set strategy, briefs and priorities. Your buyer or agency runs the accounts. I make sure what feeds them is not broken.

What does an AI CMO cost?

It is scoped like any fractional CMO engagement, by days per week and depth of ownership. I will give you real numbers for your stage on an intro call.
