DTC growth consultant: fix the system before you buy more traffic

Short answer: a DTC growth consultant finds what really caps a direct to consumer brand's growth, usually margin, retention, offer or ownership, and builds a 90 day plan to fix it. More ad spend is rarely the first answer.

I work as a fractional CMO and DTC ecommerce expert for brands between €1M and €10M.

What actually stalls DTC growth

In my experience it is almost always one of five things:

  1. Margin. Contribution after ads is too thin to scale paid.
  2. Retention. Every month starts from zero because customers do not come back.
  3. Offer. The product is fine, the reason to buy now is weak.
  4. Creative throughput. Too few new angles, so ads fatigue and CAC rises.
  5. Ownership. Agencies, freelancers and the founder all pull in different directions.

More on this: why DTC brands stall after $1M to $5M.

What a DTC growth consultant does

  • Reads the business in numbers: contribution margin after ads, MER, CAC payback, repeat rate
  • Ranks the constraints. Three, not thirty
  • Writes a plan your team or agency can run
  • Sets the weekly measures and kill criteria
  • Stays long enough to prove it, or hands over cleanly

How to spot a real DTC ecommerce expert

  • They talk in unit economics, not just ROAS
  • They have been through a plateau, not only early growth
  • They can explain a failure and what they changed
  • They know what they do not do
  • They ask about your margins before your ad accounts

The full hiring checklist: how to hire a DTC marketing expert.

The first 90 days

Days 1 to 30. Diagnose. Funnel, retention, creative, offer, measurement, team.

Days 31 to 60. Prioritize. One or two levers, properly resourced.

Days 61 to 90. Prove. Weekly memo on contribution margin and payback.

Details: 90 day ecommerce marketing plan.

Consultant or fractional CMO?

A consultant diagnoses and advises. A fractional CMO stays and owns the plan. If you have a strong marketing lead, a consultant may be enough. If nobody owns the numbers, you need ownership.

What I do and do not do

I do strategy, commercial insight and team direction. AI agents handle research, reporting and first drafts, so the senior time goes into decisions. I do not run ad accounts or build stores.

Proof

As founding Head of Brand at Foodello, I helped scale it from €1M to €15M ARR across European markets.

Questions founders ask

What does a DTC growth consultant do?

Finds the real constraints on a direct to consumer brand's growth, such as margin, retention, offer, creative or ownership, then builds and proves a plan to fix them.

What makes someone a DTC ecommerce expert?

Proven experience growing direct to consumer brands through the hard stages after early traction, and fluency in unit economics like contribution margin, payback and repeat rate.

When should a DTC brand hire a growth consultant?

When revenue is real, usually above €1M, and growth has stalled or become expensive without a clear reason.

Will a DTC growth consultant run our ads?

Not usually, and I do not. The consultant sets the strategy and briefs. A buyer or agency runs the accounts.
