Ecommerce growth consultant for Shopify brands: what to expect, what to avoid

Look for a Shopify consultant and you find two kinds of people.

Some build stores. Themes, apps, migrations, speed fixes. Valuable work.

Others grow the business that runs on the store. Offer, acquisition, retention, measurement, team. A different job.

This page is about the second kind. If you need a theme built, hire a developer. If your store works and growth does not, read on.

What a growth consultant should actually do

At €1M to €10M, a Shopify brand rarely lacks tactics. It lacks a ranked view of what matters.

A good ecommerce growth consultant:

  • Reads the business in numbers: contribution margin after ads, MER, repeat rate, CAC payback
  • Finds the two or three constraints that actually cap growth
  • Writes a plan your team or agency can execute
  • Says no to work that burns margin
  • Leaves the brand clearer than they found it

A weak one sends an audit with forty items and no order, plus a list of apps to install.

The usual Shopify growth traps

More apps. Every app promises lift. Together they slow the store, clash with each other, and nobody knows which one did anything.

Discount dependence. Easy revenue now. Weaker margins and trained customers later.

Ads as the only lever. If repeat purchase is weak, every month starts from zero. See rising CAC on Shopify.

Dashboard disagreement. Shopify, Meta, Google and your email platform each tell a different story. Decisions stall.

Founder bottleneck. Every creative and every offer waits for one person.

The first 90 days

Days 1 to 30. Diagnose. Funnel, product pages, retention, creative throughput, measurement, who owns what.

Days 31 to 60. Prioritize. One or two levers. Resource them properly. Pause what is not working.

Days 61 to 90. Prove. Measure against contribution margin and payback.

The full version: a 90 day ecommerce marketing plan. If you want the diagnosis as a standalone piece of work, that is the Growth Audit.

Consultant or fractional CMO?

A consultant advises and hands over. A fractional CMO stays and owns the plan with you.

If you have a strong internal lead, a consultant may be enough. If nobody owns marketing as a system, you need ownership, not another report.

How I work with Shopify brands

I work as a fractional CMO for Shopify and DTC brands in the EU and US. I do strategy, commercial insight and team direction. I do not build themes or run ad accounts. I use a team of AI agents for research, reporting and drafts, so the senior time goes into decisions.

As founding Head of Brand at Foodello, I helped scale it from €1M to €15M ARR. The lesson I carry into every store: fix the system before you buy more traffic.

Questions founders ask

What does a Shopify growth consultant do?

Works on the business that runs on the store: offer, acquisition, retention, measurement and team. Store builds and theme work are a separate, technical job.

How is this different from a Shopify agency?

Most agencies execute a channel or build the store. A growth consultant decides what matters most and in what order, then works with whoever executes.

When should a Shopify brand hire a growth consultant?

When the store is live, revenue is real, and growth has stalled or become expensive without a clear reason.
