When to hire a Head of Marketing for a DTC brand

Lauri Enckell·Fractional CMO·Updated 19 Oct 2026·8 min read

Hiring a Head of Marketing too early wastes cash. Hiring too late wastes a year of founder nights.

This is a timing guide for DTC and ecommerce brands roughly in the €1M to €10M band.

Answer first

Hire a Head of Marketing when:

  • Marketing spend and complexity need one owner of priorities
  • You have (or can fund) people or agencies to execute under that owner
  • The founder is the bottleneck across channels, not only missing a specialist skill
  • You can point to a P&L and a 90-day plan the hire will run

Do not hire a Head of Marketing only because Meta feels hard. That is a buyer or creative problem.

Signals it is time

Score yes/no:

  1. Monthly marketing decisions routinely wait on the founder.
  2. You have two or more execution surfaces (e.g. paid, lifecycle, content, retail) without a single priority stack.
  3. Agencies optimize their KPI while contribution looks worse.
  4. You cannot name who owns blended CAC, LTV and creative throughput together.
  5. Revenue is past the stage where founder heroics scale linearly.

Four or five yes: start the search (full-time or fractional). Two or three: fix measurement and maybe add a fractional lead before a heavyweight full-time package. Zero or one: hire specialists or tighten the agency brief first.

Full-time vs fractional vs more specialists

Path When it fits Risk
Specialists only One clear channel gap, founder still able to integrate Founder stays integrator forever
Fractional HoM / CMO Need senior ownership now, seat not full-time yet Must define scope tightly
Full-time HoM Sustained workload, budget, and execution beneath them Hiring wrong seniority or no support

Budget sanity

A Head of Marketing who needs two agencies, a designer and a coordinator will cost more than salary. Model total load:

  • Comp + tax
  • Tools
  • Agency or freelancer spend they will direct
  • Ramp time (often 90 days before you judge)

If the P&L cannot carry that while protecting contribution, you are hiring a title into a margin problem.

First 90 days you should demand

  1. Diagnose: funnel, retention, creative system, org map
  2. Prioritize: one or two levers tied to contribution and payback
  3. Install: weekly operating rhythm, reporting that matches the P&L, clear agency briefs

If a candidate only wants to "take over Meta," they are not a Head of Marketing.

Scorecard for the hire

Trait Why it matters
Commercial fluency Can talk CAC, LTV, contribution without theater
Taste + systems Brand judgment with shipping cadence
Agency management Directs without becoming a translator for you
Coaching Makes specialists better
Honesty Will kill sacred projects

I was Founding Head of Brand at Foodello. The useful part of that seat was ownership of outcomes and standards, not collecting channels like stamps.

What to do instead if it is early

Hire the Head of Marketing when marketing needs a brain with authority. Not when you need another pair of hands with a fancier title.

Questions founders ask

Head of Marketing or CMO?

For many €1M to €10M brands, Head of Marketing is the honest title. CMO implies a scope and peer seat that may not exist yet. Hire for the work, then name it accurately.

Can an agency replace this hire?

An agency can replace execution. It rarely replaces a single internal owner of trade-offs across brand, growth, retention and budget. See agency vs fractional comparisons on this site.

What if I cannot afford full-time yet?

Use a fractional Head of Marketing or fractional CMO to install the system, then hire full-time when the seat is clearly full. That path is often cleaner than a cheap full-time junior lead.
