How to scale a DTC brand from €1M to €10M profitably

Lauri Enckell·Fractional CMO·Updated 19 Oct 2026·10 min read

Scaling from €1M to €10M sounds like a media story. It is mostly an operating story.

At €1M you can hero-mode through gaps. At €5M those gaps eat contribution. At €10M you are either a system or a stressful scrapbook of campaigns.

Answer first

To scale a DTC brand profitably across that band:

  1. Make contribution and payback non-negotiable gates for spend
  2. Raise LTV and repeat so acquisition can scale
  3. Build creative and offer velocity as a factory, not a mood
  4. Hand off founder-led marketing to a real owner
  5. Add channels only when the core machine is stable

Revenue without contribution is cosplay.

Stage model (rough, useful)

Stage Typical failure Primary job
~€1M to €2M Stuck growth, founder bottleneck Diagnose economics and hand-off
~€2M to €5M CAC up, creative thin, messy agencies Install lead + velocity + retention
~€5M to €10M Org complexity, vanity channels Systems, hiring depth, portfolio of bets

If you are stuck early, start with revenue stuck at €1M.

The profitable scale checklist

Unit economics

  • Blended CAC defined
  • Contribution LTV defined
  • Payback rule written
  • Discount policy that finance would sign

Demand engine

  • Weekly creative concepts
  • Landing matched to angles
  • Lifecycle that drives second order
  • Clear kill rules for spend

People

  • One owner of marketing priorities
  • Execution capacity (internal or agency) under that owner
  • Founder out of daily approvals

Measurement

  • Cohort views, not only dashboards
  • Contribution alongside ROAS
  • Monthly decision meeting with a short scoreboard

What "profitably" forces you to refuse

  • Scaling spend to hit a vanity revenue target for a deck
  • Channels with no owner and no creative plan
  • Hiring a big title before there is work and support
  • Copying a competitor's stack without their LTV

A 12-month outline (example)

Quarter 1: measurement truth, retention lift, hand-off design Quarter 2: creative factory, paid rebuild, one diversification bet Quarter 3: deepen team or fractional-to-full-time path, tighten ops Quarter 4: scale what passed payback; cut what did not

Adjust to your category. Supplements with repurchase are not furniture.

Proof points you can trust here

Approved proof only: I was Founding Head of Brand at Foodello. Separately, on a UK subscription supplements brand, LTV rose about 2.5x with roughly 1,100% growth in one year and about 400% the following year. Use those as existence proofs that economics-first work scales, not as a promise of your numbers.

Next step

If you want a structured outside pass, use a Growth Audit or book a P&L teardown. Bring real numbers. Leave the vanity ROAS screenshots at home.

€1M to €10M is a system upgrade. Treat it that way.

Questions founders ask

Is €10M realistic from €1M?

For some categories and teams, yes over multi-year horizons. For others, €3M to €5M with strong profit is the smarter target. Pick the destination that your contribution can fund.

Do I need Shopify Plus to scale?

Not by default. Upgrade when order volume, ops complexity or features clearly pay for it. See the Plus decision post on this blog. Platform vanity is not a growth strategy.

What breaks most often between €1M and €10M?

Founder bottleneck, creative under-supply, weak retention math, and hiring channel people without a commercial lead.

Bring your P&L, CAC and LTV. We will tear down what is actually broken, then decide if a deeper engagement makes sense.
