Ecommerce revenue stuck at €1M: what usually breaks
Your revenue is not "almost there." It is stuck.
For a lot of Shopify and DTC brands, the stall shows up around €1M to €2M. Ads still spend. Email still sends. The founder still approves every creative. And month after month, the top line barely moves.
The usual advice is more traffic. That is rarely the constraint.
Answer first
When ecommerce revenue stalls near €1M, one of four things is usually broken:
- Contribution margin after ads is too thin to fund growth.
- Retention is weak, so every month you rebuy the same customers.
- The founder is still the operating layer for marketing.
- Creative and offer velocity cannot keep up with paid.
Fix the real constraint. Do not buy more of the same machine.
A simple P&L check before you touch ads
Pull last quarter. For each euro of revenue, write down:
- Cost of goods
- Shipping and payment fees you actually pay
- Variable discounts and refunds
- Ad spend (and any affiliate or influencer that behaves like media)
What remains is rough contribution after acquisition. If that number cannot fund payroll, tools and a little profit while still leaving room to reinvest, you do not have a growth problem. You have a margin problem.
Rule of thumb: if you cannot see a path to funding the next cohort of customers from contribution (not from hope or a fundraise), pause scale. Diagnose.
The four failure modes at €1M
1. Paid is "working" on ROAS and failing on the P&L
Campaign ROAS looks fine in Ads Manager. Contribution after returns, shipping and true creative cost does not. You scale spend and feel busy. Cash gets tighter.
Decision rule: track blended CAC and payback on a cohort basis, not channel ROAS in isolation. If payback stretches past what your cash cycle can carry, cut or rebuild before you "optimize."
2. First order is fine. Second order never shows up.
You can buy customers. They do not come back. LTV is basically AOV. That is a retention and offer problem, not a media problem.
On a UK subscription supplements brand I worked with, lifting LTV by about 2.5x changed what we could afford to pay for acquisition. Growth followed the unit economics, not the other way around.
3. The founder is still Head of Everything
Every brief, every discount, every agency Slack needs you. Throughput collapses. Good people wait. Bad work ships because nobody else is allowed to decide.
This is the hand-off moment. See founder-led marketing.
4. Creative and offer velocity is the bottleneck
You have budget. You do not have enough tested angles, landing pages or bundles. Media buyers burn cash waiting for assets.
Decision rule: if your team cannot ship and kill creative on a weekly cadence, more budget is gasoline on a stuck engine.
Worksheet: where is the break?
Score each 1 to 5 (1 = broken, 5 = strong):
| Area | Question | Score |
|---|---|---|
| Margin | Contribution after ads funds growth and overhead? | |
| Payback | New customer payback fits your cash cycle? | |
| Retention | Repeat purchase and LTV are rising, not flat? | |
| Founder load | Marketing decisions run without you daily? | |
| Creative | New angles ship every week? | |
| Measurement | You trust blended CAC and cohort LTV? |
Anything at 1 or 2 is the priority. Do not start with the loudest channel complaint.
What to do this month
- Rebuild the contribution view above. Share it with whoever spends media money.
- Pick one lever: margin, retention, hand-off or creative velocity.
- Kill work that does not serve that lever for 30 days.
- If you need an outside diagnosis, use a Growth Audit or a short P&L teardown rather than another retainer that "manages ads."
Stuck at €1M is not a personality flaw. It is usually a system that made sense at €300K and now taxes every euro of growth.
Questions founders ask
Is €1M a real ceiling or just a feeling?
It is usually a feeling that tracks a real constraint. Contribution margin after ads flattens, the founder becomes the bottleneck, or paid acquisition stops paying back inside a sane window. The number is a symptom.
Should I just spend more on ads?
Only if contribution margin after variable costs and ads is healthy and creative supply is not the limit. If payback is already long, more spend makes the P&L worse faster.
How long should a diagnosis take?
A serious pass on funnel, retention, creative throughput and org gaps usually fits in two to four weeks. If someone needs six months to tell you what is broken, they are selling hours, not answers.
