Hiring
Should you hire a marketing agency or a fractional CMO first?
Founders ask "should I hire a marketing agency?" when they feel behind. The better question is what is missing: hands, brain, or both.
Answer first
Hire an agency first when:
- You know the channel and the offer
- You can brief weekly and judge output
- You need execution volume (ads, creative production, email builds)
Hire a fractional CMO first when:
- Priorities across channels are unclear
- ROAS stories disagree with the P&L
- Multiple vendors need a single owner
- You are the bottleneck and specialists would still escalate to you
Hire neither until you can show contribution, CAC and a 90-day priority list on one page.
Side-by-side
| Need | Agency | Fractional CMO |
|---|---|---|
| Media buying depth | Strong fit | Not the core product |
| Cross-channel priority setting | Weak unless scoped oddly | Strong fit |
| P&L ownership | Rare | Expected |
| Brand system + growth together | Varies wildly | Should be native |
| Speed to assets | Often strong | Depends on their network |
More detail lives on fractional CMO vs agency.
A simple decision tree
- Can you explain what must happen in the next 90 days in five bullets tied to contribution?
- No: fractional (or audit) first
- Yes: go to 2
- Is the gap mostly capacity in a known channel?
- Yes: agency or specialist
- No: fractional or Head of Marketing path
- Do you already have multiple vendors?
- Yes: you need a client-side owner before more retainers
Cost framing (not a quote)
Agencies look cheaper per month until you count misdirected spend. Fractional leadership looks expensive until you count the budget it redirects or stops.
Model:
- Retainer
- Media they influence
- Internal time managing them
- Cost of a wrong priority for a quarter
If you already have an agency
Ask:
- Who sets priorities, them or you?
- Do reports include contribution and payback?
- What did they kill last month on purpose?
If answers are mushy, read firing framework before you renew.
Practical recommendation for €1M to €10M
Most brands in this band eventually need execution plus ownership. Sequence beats stacking random retainers. Ownership first if the plot is unclear. Execution first if the plot is clear and under-staffed.
I will not pretend every agency is waste or every fractional is a hero. Fit the seat to the bottleneck. Then hold them to the P&L.
Questions founders ask
Can I hire both?
Yes, and many brands should: a fractional or internal lead directing agencies. Paying an agency to also be your strategist and your buyer and your brand brain is where scopes go mushy.
What if I only have budget for one?
If priorities and measurement are unclear, buy thinking ownership first (fractional). If priorities are clear and you lack hands in a channel, buy the agency or specialist first.
Are agencies bad?
No. Mis-scoped agencies are expensive. Clear briefs, a commercial scoreboard and a single client-side owner make agencies useful.
